The challenge

A global pharmaceutical company focused on maximizing adoption of its gene therapy needed to establish seamless AAV antibody testing. Unlike other gene therapies administered in immune-privileged areas, this therapy involved systemic delivery using an AAV vector. The client had partnered with a diagnostic company and intended to launch with a centralized lab model. Testing for the disease was decentralized and implementing a centralized model risked delays in delivering timely, accurate results - potentially limiting global access to the gene therapy. Diaceutics was contracted to design a global strategy that would enable the client to understand and overcome barriers that could delay patient identification.

  • Testing Barriers: Because AAV antibody testing was not part of routine diagnostics, establishing the infrastructure and awareness needed to support its adoption posed a significant barrier to timely patient identification and therapy access.
  • Testing Sample Logistics: The centralized lab model created logistical complexities, requiring blood samples to be transported across borders to a single site. This posed risks to timely testing and patient access potentially compounded by affordability challenges because the required test was not yet reimbursed within markets.
  • Global Strategy: Designing a global strategy required tailoring approaches for diverse healthcare systems, balancing a centralized testing model with regional logistics and regulatory nuances to support consistent access across markets.
The solution

Using its industry-leading expertise and insights and date engine—Reveal—Diaceutics  applied the 6A™ Precision Medicine Strategic Landscape to conduct a global landscape analysis, build an understanding of the patient journey and identify leverage points for strategic planning. This informed the optimization and refinement of the intended launch centralized testing model and logistics network intended for launch, alongside a secondary strategic roadmap to enable future decentralization. Tactical planning was then executed across multiple global regions.

Key elements of the work included:

  • Landscape Analysis: Drawing on Diaceutics’ real-world diagnostic knowledge and in-market expertise, the analysis provided a clear picture of the patient journey and current testing landscapes for the disease indication, identifying potential challenges that could negatively affect access to therapy.

  • Evolving into Strategy: Insights from the landscape analysis revealed key risks to the centralized launch model, prompting strategic refinements to address infrastructure gaps, streamline logistics and align stakeholder engagement—optimizing the model for successful implementation.

  • Crafting the Tactical Playbook: A complete execution framework enabled the client to fully Diaceutic’s strategy, detailing what needed to be done, by which stakeholder and when, alongside measurable KPIs to track success.

The impact
  • Enabled successful commercialization: Guided the pharmaceutical company in engaging and managing its diagnostic partner to drive broad test availability beyond the constraints of the centralized lab model.

  • Enabled broad test availability: Supported testing from day one in the key markets, avoiding key logistical and reimbursement delays associated with sending samples to a central lab.

  • Accelerated test results: Diaceutics’ strategic input enabled rapid sample movement across borders and reduced result turnaround times from 28 days to just 1 week, significantly improving patient identification and access to the gene therapy.
